摘 要

拉动式生产，是制造型企业转型升级的有效手段，研究拉动式生产具有重要意义。本文对目前国内外拉动式生产的研究情况做简要分析。然后以制造型企业中的拉动式生产为研究对象，总结归纳拉动式生产的相关信息与理论。将拉动式理念与上美塑胶的实际运营现状结合，进行分析，找出目前存在的问题，并对问题产生的原因做进一步阐述。依据拉动式生产的方法，上美塑胶存在生产效率不高、库存偏高、换型时间长、生产周期长等问题。然后结合拉动式生产理论，围绕上述问题进行分析并制定解决方案，通过将线内外时间转化，缩短换型时间；通过平衡生产线，缩短生产周期；通过精益生产团队进行精益生产专业知识培训；通过建立看板系统，改善库存管理方式，降低库存水平。最后结合拉动式生产在上美塑胶的有效实行，体现出拉动式生产对企业提升生产效率与管理能力的巨大作用。本文基于对拉动式生产的研究，结合上美塑胶的实际生产情况，改善该公司的生产流程，提高生产效率，并为即将推行拉动式生产的企业提供参考。

Optimization of production system based on pull system in an American company

ABSTRACT

Pull system gradually become the effective means of manufacturing enterprises transformation and upgrading. Therefore, the study of pull production has important significance.

This paper makes a brief analysis of the operation situation of pull production at home and abroad. Then taking pull system in manufacturing enterprises as the research object, the relevant information and theory of pull production are summarized Combining the pull concept with the actual operation status of Summit plastics, this paper analyzes the existing problems and further elaborates the causes of the problems. According to the pull production method, Summit plastic has the problems of low production efficiency, high inventory, long replacement time and long production cycle. Then combined with the theory of pull production, the above problems are analyzed and solutions are formulated. The time inside and outside the line is transformed to shorten the mold changing time. Through the beat production, balance the production line, shorten the production cycle; Through the lean production team, carry out lean production professional knowledge training; Through the establishment of Kanban system, improve inventory management, reduce inventory level. Finally, combined with the effective implementation of pull production in Summit Plastics, it shows that pull production plays a great role in improving the production efficiency and management ability of enterprises. This paper is based on the research of pull system, combined with the actual production situation of Summit Plastics, to improve the production process of the company, improve the production efficiency, and provide a reference for the enterprises to carry out pull system.

   1. 研究背景

随着客户需求的多样化，制造型企业目前需要具备的是快速响应能力，只有这样，企业才能实现合理的资源配备，满足客户的需求^[1]。快速响应能力主要体现在生产方面^[2]。

随着快捷的个性化、多元化的需求开始显现，市场已经发展成为了买方市场^[3]。在这过程中，产生了一系列的先进制造技术和管理方法，例如智能制造、精益生产、公司资源计划、制造资源计划等。拉动式生产系统，是以消除浪费、全员素质以及全面质量为基础，以劳动组织、物流组织、工艺流程、配套设计、设备保障、供应商选择为条件，以生产何时数量的需要的产品为原则，坚持持续改善，以高效率、低成本为目标的现代化生产运作管理系统^[4]。拉动式生产由客户订单开始，制定相应的生产计划，从成品的总装开始，依据后道工序的需求，向前道工序发出需求信息，并触发工作指令，而前道工序依照该指令进行生产，逐级向前拉动，形成一条完整的物料流^[5]。拉动式生产系统要求企业的销售、物流、生产等各个环节紧密相扣，在需求的时间生产出需求数量的质量合格的产品，杜绝过量生产和不产生价值的劳动，以低成本实现最大产出，降低库存水平，使生产更有序、准确、及时^[6]。
